What your software house loses without QA metrics

Most software houses track developer velocity, monitor sprint burndowns, count story points. But when you ask about QA metrics, the answer is: "it works somehow." The "it works somehow" trap

This doesn't mean you need to measure everything. But zero metrics means zero visibility. You don't know whether a tester reporting 5 bugs per day is underperforming — or simply working on a stable module. You don't know if a 30% reopen rate is normal for your team or a disaster. 5 QA metrics you should know
You don't need to implement all of them at once. But you should know they exist and what they tell you.
1. Time per bug report. How many minutes does it take a tester to create one complete Jira ticket? The industry average is 10-15 minutes (Capgemini, "World Quality Report 2024"). If yours is higher — you have a process or tooling problem. If it's lower — check whether the reports are actually complete.
2. Bug reopen rate. What percentage of tickets come back to the tester after being "fixed"? The industry benchmark is 5-10% (Capers Jones, "Software Defect Origins and Removal Methods", 2012). Above 15% — reports are incomplete or fixes are superficial.
3. Test coverage per sprint. What percentage of user stories in the sprint have at least one test case? The goal isn't 100% — it's a conscious choice about what you test and what you skip.
4. QA throughput. How many bugs does one tester report per day? This lets you compare workload across people and projects. Without it, you don't see that one tester is overloaded while another is waiting for a build.
5. Time from bug found to fix deployed. Total defect lifecycle. DORA (2023) shows that elite performers have a lead time for changes under 1 day. If your bugs wait a week for a fix, you have a bottleneck — but without measurement you don't know where.
What you lose without metrics — real consequences
Missing QA metrics isn't an abstract problem. It's specific decisions you're getting wrong because you don't have data.
Decisions made blind:
- Hiring a new tester when the problem is tooling — not headcount
- Buying an expensive automation tool when the bottleneck is manual reporting
- Blaming QA for sprint delays when the real blocker is developer fix time
- Ignoring a 25% reopen rate — because nobody tracks it
- Not seeing that one tester spends 3 hours per day writing reports instead of testing

- Average time per report: 14 minutes (at 8 bugs/day = 112 minutes reporting / person / day)
- Bug reopen rate: 22% (every fifth ticket comes back)
- Two of four testers spend over 25% of their day writing reports, not testing
- Time from report to fix: average 4.2 days (of which 1.8 days waiting for "better description")
Without measurement, you'd think you need a fifth tester. After measurement, you see you need a better reporting process — because your current testers lose 25-35% of their time to paperwork instead of testing. Start simple: time per report as your first metric
You don't need to implement all 5 metrics at once. Start with one — time per bug report. It's a metric you can measure in a single day and that immediately shows you the scale of the problem.
How to measure time per report
Today:
- Ask each tester to time themselves with a stopwatch for 3 days — every ticket creation
Next week:
- Calculate the average, median, and range (min-max). Multiply by bugs per day
- You'll see how many hours per day your team spends on reporting — not on testing
Next month:
- Add a second metric: reopen rate. Check how many tickets bounce back after a fix
- Compare results before and after any process changes

QA metrics aren't bureaucracy. They're a management tool that lets you tell "the team is busy" from "the team is productive." Without them, you make staffing, tooling, and process decisions based on gut feelings.
